What is Agile Estimation?

Agile estimation helps teams forecast delivery by comparing relative size, risk and complexity. The goal is not perfect prediction. The goal is a good enough shared model to prioritize, split work and plan the next sprint.

Planning Poker

Planning Poker is ideal when several experts need an independent vote and a structured discussion. It works especially well for story-level estimation during refinement or sprint planning.

T-Shirt Sizing

T-shirt sizes (XS to XL) are useful for rough early shaping when the backlog is still coarse. They are faster than points, but less precise for sprint-level forecasting.

Affinity Estimation

Affinity estimation lets teams sort many items into relative groups quickly. It shines during release planning or when a large backlog needs an initial pass before detailed points.

Bucket System

The bucket system places items into predefined size buckets. It scales well for bigger groups and keeps momentum when classic round-by-round poker would take too long.

Three-Point Estimation

Three-point estimation captures optimistic, realistic and pessimistic views. It is helpful for risk communication, though it can become heavy if used on every small backlog item.

Dot Voting

Dot voting is better for prioritization and alignment than pure sizing. Teams can use it to choose which items deserve deeper estimation next.

Comparison of estimation methods

Use Planning Poker for collaborative story sizing, T-shirt sizing for early rough cuts, affinity or buckets for large backlogs, and three-point ranges when stakeholders need risk bands. Many teams combine a coarse method first and Planning Poker second.

When to use each technique

A simple decision guide:

  • Need independent expert votes on a story? Use Planning Poker.
  • Need a fast first pass on epics? Use T-shirt sizing.
  • Need to sort dozens of items quickly? Use affinity estimation or buckets.
  • Need to express uncertainty ranges? Use three-point estimation.
  • Need to choose what matters most? Use dot voting, then estimate.

Agile estimation FAQ

Choosing a technique without slowing the team

What is the best Agile estimation technique?+

There is no single best method. Planning Poker is a strong default for story-level work because it balances speed, independence and discussion quality.

Should every team use Story Points?+

Story Points are common in Scrum, but some teams succeed with T-shirt sizes or throughput-based forecasting. Consistency inside the team matters more than the label.

Can we mix techniques?+

Yes. Many teams size epics with T-shirts, split them, then estimate resulting stories with Planning Poker.

How do estimation techniques connect to Scrum Poker?+

ScrumPoker implements the Planning Poker flow online: private votes, simultaneous reveal, discussion and another round when needed.

Where should we start today?+

If your team estimates user stories regularly, start with Planning Poker in a free Scrum Poker room and keep the other techniques for coarser planning.
